How to Scale a Roofing Company From $3M to $10M
At $3M the owner still touches everything. At $10M that is impossible. The jump is mostly about building a company that sells and installs without you in every job.
Step 1: Do the maths
Work back from the goal. With example numbers: $10M a year at a $15,000 average job is about 667 jobs, or roughly 13 a week. At a 33% close rate that is about 40 inspections held every week.
Your real job size and close rate will differ. The method is what matters. See how many leads a roofing company needs.
Step 2: Build a sales team
Forty inspections a week needs several reps. If each can run around ten to twelve, you need four, plus someone managing them. The owner cannot be the top closer forever.
Step 3: Separate setting from selling
Closers should be at kitchen tables. Someone else, in-house or outside, fills the calendar. More in appointment setting: in-house vs outsourced.
Step 4: Make demand steady
Referrals alone will not carry you to $10M, and they rise and fall. Add sources you can turn up and down:
- Paid advertising
- Booked inspection programs
- Partnerships with agents, property managers and insurance agents
- A real follow-up system for old quotes
Do not depend on one source. If any single channel is more than half your sales, you are exposed.
Step 5: Match production to sales
Selling 13 roofs a week helps only if crews can install them. Add crews, a production manager and material planning in step with sales, or your reviews will pay the price.
Step 6: Run on numbers
Weekly review of requests, inspections, close rate, job size and cost per job. See 7 numbers to track weekly.
What usually breaks
- Cash flow. Growth eats cash, especially with insurance work.
- The owner as bottleneck. Every decision waits for one person.
- Quality. New crews, more callbacks.
- Hiring too late. Reps and managers need months to be good.
Questions roofers ask
How long does it take?
It varies a lot. Plan for years, not months, and grow only as fast as production can follow.
Should I open a second location?
Fill your first market before adding the cost of another.
Where does NorthLine fit?
